There is no single right answer. The correct decision depends on your plot, your existing building, your planning context, your programme, and, critically. What you actually want to live in at the end. What follows is Crown Building's honest analysis of the financial and practical case for each approach in prime London.

The financial case for refurbishment

In prime London, a well executed luxury refurbishment typically delivers a value uplift of 1.5x, 2.5x the construction cost in areas such as Mayfair, Chelsea, and Kensington. A £600,000 refurbishment of a £3M Chelsea townhouse can realistically add £900,000 to £1.2M to the sale value, provided the specification matches the market and the contractor delivers to the standard the neighbourhood demands.

Refurbishment also benefits from a significantly faster programme, 16 to 40 weeks on site compared to 18 to 24 months for a new build. Meaning you either occupy sooner or sell sooner. In a rising market, this programme advantage is financially material.

When new build wins

New build wins when the existing building is so compromised, by structural condition, poor configuration, or inadequate floor to ceiling heights, that refurbishment would cost as much as demolition and rebuild, without delivering the same result. A poorly configured 1970s house in a premium location may be worth significantly more as a cleared site than as a refurbishment subject.

New build also wins when you want complete control over the internal organisation of the building from day one: no legacy columns, no historic structural limitations, no period wall thicknesses reducing room sizes. For buyers with a very specific brief, the design freedom of a new build is worth the longer programme and higher total cost.

Finally, new build wins on energy performance. A well designed new build can achieve EPC A or Passivhaus standard, which is practically impossible in a retrofitted period property and increasingly relevant as environmental legislation tightens.

The hidden costs on each side

Refurbishment hidden costs: M&E replacement in a period building can add £150 to 400/m² beyond the surface refurbishment cost. Structural surveys regularly reveal unexpected issues that were not visible at precontract stage. Party wall awards, bat surveys, and heritage consents all add programme time and professional fees.

New build hidden costs: Demolition and enabling works, site investigation, SUDS drainage design, structural engineering, planning fees, and the professional team during planning (typically 18 to 36 months before construction starts) all represent material preconstruction cost. In prime London, the all in cost of a new build, including land, professional fees, planning, construction, and finance. Typically exceeds £5,000 to £8,000/m² on a GIA basis.

Retain and refurbish if: the existing building has genuine architectural or spatial merit, the structure is sound, and the site is in a conservation area where demolition would not receive consent. Build new if: the existing building is beyond economic repair, you have planning consent for a replacement, and your programme allows 24 to 30 months from brief to handover.
